What is digital transformation consulting?

Digital transformation consulting helps organizations change how they operate using technology, covering process redesign, system modernization, data capability and the change management required for adoption. Effective engagements sequence transformation into deliverable increments with measurable outcomes rather than producing a multi-year vision.

The Problem

The transformation that produced a strategy and no change

The pattern is well established: a substantial engagement produces a compelling target operating model, a three-year roadmap and a change narrative. Eighteen months later the organization operates almost exactly as it did.

The strategy was usually sound. What was missing was sequencing into deliverable increments, someone accountable for each, and adoption planning that treated resistance as a design constraint rather than a communication problem.

Our Approach

Sequence into things that ship

We break transformation into increments that deliver measurable change within a quarter, each with a named owner and a defined outcome. Momentum comes from visible delivery, not from the roadmap document.

And adoption is designed in from the start. A system that works and nobody uses has delivered nothing, and that outcome is predictable and preventable.

Service Overview

Digital transformation consulting: scope and deliverables

We start with the smallest thing that produces visible change, not the largest. Early delivery is what keeps a programme funded and credible, and programmes that spend two quarters on design lose both.

Adoption is treated as a design constraint. If a change requires people to work differently, the design has to account for why they work the way they do now, which is usually more rational than transformation narratives assume.

And measurement is agreed before delivery. What number should change, by how much, by when. Without that, transformation success becomes a matter of narrative.

We are also honest about scope: we are a delivery-focused firm, not a full-service management consultancy. For organization-wide restructuring, a larger firm is better suited and we will say so.

  • Sequencing into increments delivering measurable change within a quarter
  • A named owner and defined outcome per increment
  • Adoption designed in, treating current behaviour as rational
  • Measurement agreed before delivery rather than narrated afterwards
  • Technology modernization where it genuinely blocks the outcome
  • Honest scoping: we decline work better suited to a larger firm
Right Fit

Who this suits

Mid-market organizations that need operational change delivered rather than a strategy produced, and that want the people doing the analysis to also do the building.

And organizations whose previous transformation produced documents rather than change, where the priority is momentum and visible delivery.

  • Mid-market companies needing delivered change rather than strategy documents
  • Organizations whose previous transformation programme stalled
  • Businesses where legacy systems genuinely constrain operations
  • Companies under competitive pressure needing visible progress quickly
  • PE-backed businesses expected to show operational improvement
  • Leadership teams wanting delivery capability alongside advisory
Benefits

Benefits of digital transformation consulting

Change within a quarter

Increments sized to deliver visible measurable change quickly rather than after two quarters of design.

Adoption designed in

Current behaviour treated as rational and designed around, rather than as resistance to be communicated at.

Named accountability

An owner per increment, because transformation without named ownership reliably stalls.

Measurement agreed upfront

What number changes and by how much, decided before delivery rather than narrated afterwards.

Advisors who build

The people producing the analysis also deliver, which changes what gets recommended.

Honest scoping

We decline programmes better served by a larger firm rather than stretching to take them.

Problems We Solve

Business challenges this solves

01

Strategy with no delivery

Roadmaps that never became change. Sequencing into shippable increments with owners.

02

Systems built and unused

Adoption treated as communication. Designing around why people work as they do.

03

No accountability per initiative

Programmes owned by everyone and nobody. Named ownership per increment.

04

Success measured by narrative

No agreed numbers. Measurement defined before delivery starts.

05

Legacy systems blocking change

Modernization needed but risky. Targeted where it genuinely blocks outcomes.

06

Programmes losing support

Budget withdrawn before value appears. Early visible delivery maintains it.

What's Included

Features and deliverables

Everything below is in scope on a standard engagement. Nothing here is an upsell discovered halfway through the build.

01

Current-state assessment

How the organization actually operates, including the workarounds that indicate where systems fail people.

02

Outcome definition

Specific measurable outcomes agreed with leadership before any design, with baselines established.

03

Increment sequencing

Transformation broken into pieces delivering visible change within a quarter, sequenced for momentum.

04

Adoption design

Change designed around current behaviour and incentives rather than assuming compliance follows communication.

05

Technology modernization

System and platform change where it genuinely blocks an outcome, scoped narrowly rather than as wholesale replacement.

06

Delivery capability

The same team builds what it recommends, which materially changes what gets recommended.

07

Governance and reporting

Progress measured against agreed outcomes with honest reporting including when increments underdeliver.

08

Capability transfer

Internal capability built so transformation continues without permanent external dependency.

How We Work

Our AI development process

The same five stages on every engagement, so you always know what happens next and what you get at the end of it.

01

Discovery

We interview the people doing the work, map the workflow end to end, and audit the systems and data behind it.

02

AI Strategy

Every opportunity gets scored on cost to build, time to value, and annual savings, then ranked.

03

Pilot Build

We ship the top-ranked automation as a fixed-scope pilot so you see real output before committing further budget.

04

Implementation

Integration with your live systems, staff training, human-in-the-loop review gates, and a documented rollback path.

05

Optimization

Monthly accuracy reviews, prompt and retrieval tuning, and a written report on hours and dollars saved.

Timeline

How long it takes

A typical first engagement, week by week. Complex integrations and regulated environments extend this, and we say so during discovery rather than after.

Weeks 1 to 2

Discovery and scoping

Process observation, systems audit, data review, and a written estimate of cost and expected saving before anything is built.

Week 3

Design sign-off

Architecture, data handling rules, review thresholds and success measures agreed in writing.

Weeks 4 to 7

Build and integration

Development against your real data, connected to your live systems, with weekly demos rather than a single reveal.

Week 8

Parallel run and testing

The system runs alongside the existing process so accuracy can be compared directly before anyone depends on it.

Weeks 9 to 10

Launch and handover

Cutover with a rollback path, staff training, full documentation, then 30 days of included tuning.

Why DevSolutionsAI

Why choose DevSolutionsAI for digital transformation consulting

Business case before build

Every recommendation carries an estimated cost, timeline, and annual savings figure. If the math does not work, we say so before you spend.

Vendor-neutral by design

We resell nothing and take no platform commissions. Model and infrastructure choices are made on fit, cost, and your data-residency rules.

Fixed-scope pilots

The first engagement is a defined deliverable at a defined price, not an open-ended retainer that quietly grows each quarter.

Built for handover

You own the code, the prompts, the infrastructure, and the documentation. No lock-in to a proprietary wrapper you cannot leave.

Human-in-the-loop where it counts

Anything customer-facing, clinical, financial, or legal gets a review gate, a confidence threshold, and a logged audit trail.

Security reviewed early

Data flow diagrams, retention rules, and access boundaries are agreed in week one, not retrofitted after your security team objects.

Illustrative project scenario

Illustrative project scenario

Building products distributor · stalled programme

Restarting a transformation that had produced 180 slides and no change

Challenge. A distributor had spent two quarters and a substantial fee on a transformation strategy. It produced a target operating model, a three-year roadmap and a change narrative. Eighteen months later, operations were unchanged. Leadership had lost confidence in the programme and was preparing to abandon it.

What we built. We took the existing strategy as given rather than redoing it, and sequenced it into increments each delivering measurable change within a quarter, with a named owner. The first was order intake automation, chosen for visible impact and low dependency. Adoption was designed around why the sales desk had resisted the previous system.

Outcome. The first increment delivered in eleven weeks with measured cycle time improvement. Two further increments followed within the year. Leadership confidence recovered sufficiently to fund the remaining roadmap. The original strategy was largely sound; what it lacked was sequencing and ownership.

Common Questions

Digital Transformation Consulting FAQs

Rarely because the strategy was wrong. In the stalled programmes we are asked to restart, the strategy is usually sound and what was missing is sequencing into deliverable increments, named ownership per increment, and adoption designed around why people currently work the way they do. On a recent engagement we restarted a stalled programme without redoing any of the strategy work.

We are a delivery firm with advisory capability rather than the reverse. The people who produce the analysis also build what it recommends, which materially changes what gets recommended, you propose differently when you will have to deliver it. We are also considerably smaller, which means we decline programmes requiring enterprise-wide restructuring rather than stretching to take them.

For organization-wide restructuring, operating model redesign across a large enterprise, or programmes requiring hundreds of consultants across many workstreams. We will tell you this on the first call rather than after taking the engagement. Our practice is mid-market operational transformation with a delivery emphasis.

By treating current behaviour as rational rather than as resistance. People generally work the way they do for reasons, incentives, past failures, workarounds around systems that failed them. Designing around those reasons works considerably better than communicating harder at people who have good grounds for scepticism.

The first increment should deliver measurable change within a quarter, and we sequence specifically for that. Programmes that spend two or three quarters in design before delivering anything lose credibility and funding, which is a large part of why they fail. Early visible delivery is a programme survival mechanism as much as a value one.

A four to six week assessment with outcome definition and sequencing runs $28,000 to $55,000. A delivery engagement covering several increments over two to three quarters typically runs $140,000 to $350,000. Ongoing partnership is monthly. These are materially below large consultancy pricing, which reflects a narrower scope rather than a discount.
